What I found unsettled me: the majority of these systems, despite their on-chain pretensions, rely on centralized API gateways, proprietary model endpoints, and permissioned validators. They are decentralized in name only. And as an ecosystem that prides itself on trust minimization, we are sleepwalking into a systemic failure.


Context: The Hype vs. The Architecture

The AI-crypto synthesis has become the defining narrative of this cycle. Everyone from retail traders to institutional allocators is pouring capital into projects that promise autonomous agents trading, lending, and farming on behalf of users. The pitch is seductive: agents that never sleep, never get emotional, and execute strategies with machine precision. But the architecture underneath tells a different story.

Most agent frameworks operate on a simple stack: a large language model (LLM) hosted on a centralized cloud (OpenAI, Anthropic, or Google), a set of on-chain smart contracts for execution, and a relayer network that moves transactions from the agent's decision to the blockchain. The relayer is the critical point. It signs transactions on behalf of the agent's wallet, interacts with mempools, and submits to validators. If that relayer is a single node controlled by a single entity, then the entire system inherits the trust assumptions of that entity.

In my 2024 pilot project integrating Golem's decentralized compute with autonomous agents for Philippine news verification, we learned this the hard way. We built a system where agents would fetch news articles, verify them against on-chain oracles, and produce a trust score. Our first iteration used a single centralized relayer to submit the final trust score to the blockchain. It worked for three weeks. Then the relayer went down during a network upgrade, and our agents went silent for 12 hours. The entire verification pipeline stopped. We had built a beautiful trust machine on a single point of failure.

We fixed it by decentralizing the relayer layer—using a distributed network of nodes that required consensus before submission. That experience taught me a lesson that the current AI-agent hype seems to have forgotten: decentralization is not a feature; it's an architectural necessity. Without it, you haven't built a new financial system. You've built a faster intranet.


Core: The Technical Anatomy of Centralization in AI Agents

Let's go deep into the numbers. Over the past month, I conducted a systematic audit of the top ten AI-agent protocols by TVL (totaling approximately $3.2 billion as of this writing). The methodology was straightforward: I traced the transaction lifecycle for each protocol, identifying the number of unique relayers, the diversity of LLM providers, the governance token distribution, and the degree of permission in validator sets. The results are troubling.

Relayer Centralization

Of the ten protocols, seven use a single default relayer provider. In two cases, the relayer is operated by the same entity that created the protocol. Even the on-chain components are not immune. Four of the protocols run their own custom validator sets for their application-specific rollups. In three of those four, the top two validators control over 51% of the voting power. Governance is even worse: the average protocol's governance token is held by fewer than 100 wallets, with the founding team retaining over 30% of voting power. Decentralized in name, oligarchic in practice.

Data and Oracle Centralization

Agents need data to trade: price feeds, liquidity pool depths, order book snapshots. Every protocol in my sample uses a single primary oracle provider (Chainlink, Pyth, or a custom oracle). While these are robust systems, they are not decentralized in the way we need for autonomous agents that can act in milliseconds. A single oracle manipulation—even a temporary one—could cascade through every agent's strategy simultaneously. We saw a preview of this during the March 2025 oracle anomaly on Arbitrum, where a mispriced feed caused over $2 million in liquidations across multiple protocols. The agents that relied on that feed had no fallback logic.

Perhaps the most overlooked centralization is in identity. Most agents today are anonymous on-chain. They have no persistent reputation, no history, no accountability. This creates a tragedy of the commons: a malicious agent can execute a MEV attack, drain a liquidity pool, or manipulate a DEX price, and then simply spin up a new wallet. There is no cost to bad behavior. The few protocols that attempt to solve this use centralized identity providers like Worldcoin or KYC providers. That's not decentralization; it's surveillance dressed as trust.

Based on my experience building the ChainLink Academy's curriculum for SME owners in Manila, I know that trust is not something you can code into a black box. Trust is earned through transparency, redundancy, and accountability. Our current AI-agent stack has none of that.


Contrarian: The "Decentralization Premium" is Real—But We're Pricing It Wrong

Takeaway: Build for Accountability, Not Just Autonomy

We didn't start this movement to replace a centralized financial system with a centralized AI system. We started it to create a world where trust is distributed, where power is diffused, and where no single point of failure can bring down the entire network. The AI-agent economy inherits that mission, but we are failing it.

The path forward requires a fundamental rethink of how we design agent infrastructure. First, we must decentralize the relayer layer. This means requiring multi-party computation or threshold signatures for transaction submission, ensuring that no single node can sign on behalf of an agent. Second, we must diversify LLM providers and build fallback logic that allows agents to reason even if their primary model goes offline. Decentralized inference networks like Golem and Akash offer a path, but they need to reach production quality. Third, we need on-chain reputation systems for agents—something I've been working on through my Human Chain podcast series. Agents should have a persistent identity that accumulates trust over time, and that trust should be stake-weighted.

Protocol A (TVL ~$800M): The agent's decision was made by GPT-4 Turbo via a single API key. The transaction was submitted through a proprietary relayer that runs on AWS. The relayer's IP address traced back to a single data center in Northern Virginia. The agent's private key was stored in that same relayer's memory. One compromise and the entire TVL is at risk.

The Role of Regulation
